How Do You Reactivate Old Leads Without Running Ads?

October 27, 2026

To reactivate old leads, go back to people who already showed interest but didn't buy and present the same offer with different positioning. Reach them by text, email or chat. You spend nothing on ads, and in my experience, about 200 old leads will usually produce 5 to 10 sales.

I've managed more than $121 million in Meta ad spend since 2013.

The cheapest sales still don't come from ads. They come from people already in your database who raised their hands, considered your offer and stopped short of buying.

How do you reactivate old leads?

You reactivate old leads by taking an offer that already sells, positioning it differently and presenting it again to people who previously showed interest.

That includes people who booked a call but didn't buy, asked about your offer, joined your list or spoke with you through chat.

The first pitch didn't resonate with all of them. Something in the way the offer was communicated may not have landed, or they may have missed an important part of it.

That doesn't mean they were the wrong prospects. Some were people who should have bought but didn't see enough of the value the first time.

A re-offer gives them another way to understand the same offer. You aren't building a new product under pressure or gambling on a new advertising campaign. You're going back to something that already sells and changing how you present it.

You can reach these old leads wherever you have their information:

  • Text them if you have their cell number.
  • Email them if they're on your list.
  • Message them through an existing chat.
  • Close the sale through email or chat, or invite them onto a call.

In my experience, going back to about 200 old leads with a re-offer usually produces about 5 to 10 sales.

Worked example:

Suppose five people buy a $6,000 offer.

  • 5 sales multiplied by $6,000 equals $30,000.
  • There is no new ad spend.
  • There are no commissions.
  • You made five sales to people already in your system.

To make the same $30,000 from a $1,000 product, you need 30 sales.

That is a much heavier sales requirement than making five high-ticket sales to people who already know you and previously considered buying.

This is why building a new product and running ads when you need cash quickly rarely works. You have to create the product, write the campaign, pay for traffic and find new buyers while under financial pressure.

The re-offer removes most of that extra work. The offer already exists, and the audience has already shown interest.

What should you text past clients and prospects?

Text past clients and prospects a positive, personal question that starts a real conversation instead of opening with a sales pitch.

This is the exact text I use:

> Hey, you just popped into my mind. What do you got exciting going on in business this year?

Nothing else.

I prefer sending it by text when I have the person's cell number, but it can also work by email.

The question works because you're asking about something positive. People reply by telling you what they're working on, what has changed or what they're trying to accomplish.

After they answer, they will often ask what you have going on.

That gives you a natural opening to tell them what you're doing. If it connects to something they mentioned, ask if they want to talk about it.

The last time I sent this message, I went 5 for 5. Every person replied within 15 minutes, and all five became clients.

As of March 2024, I had used the conversation about seven times. Every person had responded, and the follow-up conversation had closed every time I'd had it.

That is my own result, not the usual 5 to 10 sales from a list of about 200 old leads. The important part is the structure: begin a conversation, listen to what the person has going on and introduce your offer when it fits.

Don't cram the offer into the first message. The question is what gets the conversation moving.

How do you reactivate past customers?

Reactivate past customers with an offer that is reserved for them, better than what they received before and available for no more than seven days.

Past customers are different from old prospects. They have already bought from you, so the promotion should recognize that existing relationship.

Use these rules:

  1. Send the promotion only to past customers. It should not be the same public offer available to everyone else.
  1. Make the offer better than what they received before. That can mean a discount or an extra bonus.
  1. Keep the offer general enough to include as many past customers as possible. A narrow promotion excludes people who might otherwise buy again.
  1. Give the offer a short window. Keep it open for no more than seven days.
  1. You can also limit the number of spots when there is a real limit. State the number available rather than manufacturing scarcity.

A local service business used this kind of old-customer reactivation campaign and did more business in one day in May than it had done during the entire previous January.

No new audience had to be built. The business gave past customers a better reason to return and a short period in which to act.

How do you get sales without running ads?

You can get sales without running ads by inviting people who previously showed interest to a live question-and-answer call about the offer they considered.

I call this a Zoom appreciation call.

Send an email to the people who looked into your offer but didn't buy. Invite them to attend the live call, ask their questions and take another look at the offer.

A coaching client used this approach with people who had shown interest in his one-to-one program.

He invited them by email only. There were no ads.

The invitation brought those interested prospects onto a live Q&A call, and he collected $63,000 within nine days. Some of that amount was collected through payment plans.

This approach works with an audience that already knows what you sell. You aren't asking strangers to understand a new offer from a cold advertisement. You're giving interested leads another opportunity to get their questions answered.

You can use the call to make the re-offer with different positioning. Bring forward the parts of the offer that were missed or didn't resonate during the first promotion.

The sale can happen after the call, over email or through chat. The important part is returning to the existing interest before paying to create more of it.

What is a database reactivation campaign?

A database reactivation campaign is a coordinated email, text or chat promotion sent to old leads or customers to generate new conversations and sales from people already in your system.

A re-offer to past prospects is one version. A past-customer promotion is another. Inviting interested leads to a live Q&A call is another.

For a direct promotion, I use three emails.

In the first email, remind people how they know you. Many people on a list don't remember who you are or how they got there.

You can say:

> If you're receiving this message, it means at one point you looked into joining my program.

Then present the promotion.

Send a text 15 minutes after that first email:

> Hey [first name], I sent you a really important email. Go check it out ASAP. It's time sensitive.

Continue the promotion through the remaining emails. The final email should clearly state when the deal expires.

Send another text 15 minutes after the last email. Make it a last notice saying the deal expires at a stated time, and include a link to the order form.

In my experience, emails that get the 15-minute text have produced 80%+ open rates.

The text doesn't have to explain the entire promotion. Its job is to direct the person's attention back to the email, where you can provide the full offer and deadline.

Once someone responds, continue the conversation through email, text or chat. You can close there or invite the person onto a call when the offer requires a longer discussion.

How often should you promote to your email list?

Promote to your existing database at least once a month, because in my estimate monthly promotions plus follow-up automations can raise revenue 25% to 35% even with no paid ads.

I usually tie each monthly promotion to a holiday. The holiday gives you a current reason to contact the list and a clear reason for people to act now.

The promotion doesn't always have to be a discount. You can add a bonus or give people another timely reason to buy.

The important part is making database promotions part of your normal marketing rather than treating reactivation as an emergency tactic.

One promotion may go to old prospects who never bought. The next may go only to past customers.

You already paid, in money or time, to generate those contacts. If you keep chasing new leads while ignoring the existing database, you leave the closest sales untouched.

Frequently asked questions

How do you reactivate old leads?

Reposition an offer that already sells and present it again to people who previously showed interest but didn't buy. Contact them through text, email or chat. In my experience, a re-offer to about 200 old leads usually produces 5 to 10 sales without requiring new ad spend.

How do you get sales without running ads?

Start with people already in your database instead of paying to reach a new audience. Send a re-offer to old prospects, run a past-customer promotion or invite interested leads to a live Q&A call. You can close through email or chat, or move interested people onto a sales call.

Follow up with the same offer presented through different positioning. The first message may not have resonated, or the prospect may have missed an important part of the offer. Begin through text, email or chat, then explain what you're doing and ask whether they want to discuss it.
